How to expand a skincare brand internationally
International expansion fails more often from sequencing than from ambition. The brands that succeed treat the first market as a template, not a lottery ticket.
1. Select on evidence, not enthusiasm
Score candidate markets on category growth, retailer fragmentation, regulatory cost, logistics distance and existing organic demand — including where your website traffic already comes from.
Two well-resourced markets beat six under-resourced ones every time.
2. Solve compliance before commercial talks
In the EU, that means a Responsible Person, CPNP notification, a Product Information File and compliant labelling. Other regions have their own registration timelines that can run for months.
Buyers lose interest quickly when a launch date slips because paperwork started late.
3. Build the price architecture backwards
Start from the shelf price the consumer will accept, then subtract retailer margin, distributor margin, duties, freight and marketing contribution. What remains must still fund your own growth.
If the maths only works at unrealistic volumes, change the model — not the forecast.
4. Land one reference account
A single credible retailer with strong sell-through becomes the proof that opens the next five doors. Concentrate launch investment there rather than spreading it thin.
